[00:00:02] Welcome to another episode of Transformation Professionals, sponsored by CXO Transform, crafted to enhance the strategic acumen of ambitious managers, leaders, and consultants. We hope you enjoy this episode about five attributes of successful chief transformation officers. Here's Rob Llewellyn. Today, I want to delve into why organizations increasingly lean on chief transformation officers.

[00:00:31] You see, it's a startling fact that up to 7 out of 10 transformations don't quite hit the mark. They fall short of what they set out to achieve. The truth is that some managers and leaders tasked with overseeing these initiatives might not be cut out for it. A good number of them are in the dark about the established transformation frameworks available, which could significantly enhance their performance. Others barely have any experience in leading a full-scale transformation.

[00:01:00] Think about it. Would you appoint a chief information officer or a finance director without any prior experience in their field or without knowledge of well-known frameworks? It seems unlikely. Yet, every day, individuals who aren't seasoned transformation professionals are given the responsibility to manage and lead transformations.

[00:01:21] Sure, they might be experts in a specific operational area, but that doesn't necessarily equip them with the skills needed to manage and lead transformation. This is exactly why the role of a chief transformation officer or CTO is so crucial. Having a CTO can greatly improve the likelihood of a successful transformation. However, it's important to note that not all CTOs are created equal in terms of effectiveness.

[00:01:49] Many CTOs have had little to no specific training for this challenging role, despite expectations that they will apply their existing leadership and project management skills effectively. What's more, the high-pressure environment of leading transformations adds to the complexity of the role, making it a significant challenge that requires a blend of experience, training, and stress management skills. So, let's delve into what sets the more successful CTOs apart from those that struggle.

[00:02:19] To do that, let me share five attributes of the most successful CTOs. First, there's steadfastness. Many transformations kick off strongly but then lose momentum. Here, the value of steadfastness really shines through. Successful CTOs are relentless in identifying and rectifying parts of the initiative that aren't performing well. They know better than to celebrate prematurely. It's about more than just moving forward.

[00:02:48] It's ensuring that each step is robust and enduring. Also, aligning their objectives with those of the organization's leaders is crucial. When these goals align, the chances of successful outcomes can increase significantly by as much as 30%. The next attribute is acute awareness. Being a CTO is like being a master chess player, always thinking several moves ahead. They need to ensure everyone's actions are timely and appropriate.

[00:03:18] This requires an acute awareness of the entire transformation landscape, the leader journey, the people journey and the program journey. Each phase has its own importance and missing the mark in any of these can lead to struggles down the line. Research suggests that clear early goals and strong senior leadership commitment can ramp up the transformation's value by around 30%. The third attribute is adaptability.

[00:03:47] Change is the only constant in the world of transformation and this is where a CTO's adaptability shines. They need to strike a balance between the new and the familiar, ensuring that the transformation office is both well-organized and flexible. This adaptability extends to the transformation plan itself, which may need revisions every few months. It's about being able to make these changes efficiently and explain them clearly to minimize disruptions.

[00:04:17] Next comes exemplary leadership. A CTO isn't just managing a process, they're leading a cultural shift. This means they have to embody the change they want to see. First by convincing the company's leaders to adopt new ways of working and then ensuring these changes become embedded in the organization. But getting everyone to adopt new practices isn't easy. And most organizations struggle with this long term.

[00:04:47] To tackle this, CTOs need to understand the root causes of resistance and use methods like digital nudges based on behavioral science. These techniques can help in breaking down larger goals, building accountability and rewarding progress. And the fifth attribute is mastery of transformation frameworks. This is about the CTO's proficiency in employing proven methodologies for transformation, such as the business transformation management methodology.

[00:05:17] By leveraging these established frameworks, a CTO can significantly boost the likelihood of a successful transformation. It's not just about intuition or experience. It's about grounding actions in tried and tested approaches. What's more, staying updated through online courses and continuous learning is key.

[00:05:38] This keeps the CTO at the forefront of transformation strategies and techniques, ensuring they have the latest tools and insights to guide their organization effectively. This combination of personal attributes and professional expertise forms a powerful skill set for any chief transformation officer aiming to steer their company successfully through transformation.

[00:06:00] Also, providing a dedicated transformation office and a team focused solely on change-related projects is crucial. This specialized team can make a huge difference in the effectiveness of any CTO's efforts. The essence of being a successful CTO lies in a holistic approach to managing change. It's about doing the right thing at the right time to the right extent.

[00:06:25] These leaders navigate through challenges, proactively identify and solve problems, make necessary adjustments and set an example for their teams and the wider organization. The training and support offered by the organization don't just enhance the CTO's personal growth. It will significantly increase the chances of the company's transformation efforts bearing fruit. So, there's my rundown on cultivating strong CTOs.

[00:06:54] Every CTO or aspiring CTO has at their disposal a vast supply of resources. If you embrace what's available, you'll no doubt see better results in your work. Bye for now.
